A practical framework for first-run experiences: getting users to their first real "aha" moment as fast as possible, without overwhelming them along the way.

Central Thesis

Onboarding isn't a tutorial bolted onto a finished product, it's a core part of the product itself. Most churn happens in the first session, not months in, because new users abandon before they ever experience the value the product was bought or signed up for. The job of onboarding is to compress the distance between signup and that first moment of real value, the aha moment, as much as possible, while asking for the least amount of user effort along the way.

Time to Value (TTV)

Every product has a moment where a new user first experiences genuine value, uploading the first photo that gets backed up, seeing the first automated report, sending the first message that gets a reply. The single most useful onboarding metric is how long it takes a new user to reach that moment, not how many screens they've clicked through. Every screen, form field, or setup step between signup and that moment is friction that competes directly with the odds the user ever gets there.

Progressive Disclosure

Users don't need to understand the entire product before they can get value from a small part of it. Progressive disclosure means revealing features and settings gradually, in the context where they become relevant, rather than front-loading every option and setting into a single overwhelming setup wizard. Advanced configuration should appear when a user reaches the point of actually needing it, not before.

Reducing Upfront Effort

Every required field, permission request, or account-creation step at signup is a point where users drop off. The practical guidance is to defer anything not strictly necessary for the first value moment: ask for a credit card after the user has seen value, not before; let users explore with sensible defaults instead of forcing configuration; use progressive profiling, collecting more information over time as trust and engagement grow, rather than all at once at the door.

Segmenting New Users

Not every new user needs the same onboarding path. A returning power user evaluating a competitor's product has different needs than a first-time user in the category. Effective onboarding branches based on stated intent (asking what the user is trying to accomplish) or observed behavior (what they click on first), and tailors the sequence of screens and prompts accordingly, rather than showing everyone the identical linear tour.

Designing for Empty States

A brand-new account is, by definition, empty, no data, no history, nothing to show. A well-designed empty state does more than say "nothing here yet", it actively guides the user toward the action that will populate it (upload your first file, connect your first account, invite a teammate), effectively turning a dead end into the next step of onboarding.

Feedback and Momentum

Small, immediate feedback after each onboarding action, a checkmark, a progress bar advancing, a short congratulatory message, reinforces that the user is making progress and reduces the chance they abandon partway through. Momentum is easier to sustain than to restart, so onboarding sequences are generally more effective when broken into short completable steps rather than one long uninterrupted flow.

Key Mental Models

The most transferable idea is treating time-to-value as the onboarding metric that matters, over completion rate of a tutorial or number of tooltips seen. A tutorial can be 100% completed and still fail if the user never reaches the moment the product actually solves their problem.
